allod-dev never captures traces: its traces repo is unreadable and was never cloned #63

This is a handoff issue: allod-dev has never captured a session trace, because the per-machine traces repo its memory-traces timer writes to was never cloned and the machine's forge identity cannot see it, and the fix lands in the deployment's private registry and forge, not in a public repo. (The handoff label belongs on it; the filing account cannot apply labels.)

Primary goals:

  • The guest can read and write its traces repo — the deployment's traces repo for allod-dev exists on the forge and the machine's forge identity has write access to it, so the timer's git pull --rebase and git push succeed. Unlike the private memory fork (allod/strategy#62), this repo cannot be host-provided: the guest is its author and pushes it, and a host-provided checkout has no origin.
  • The registry names it with an owner — the machine's registry entry for the traces repo carries an owner-qualified remote, since the guest bootstrap resolves an owner-less remote against the machine's own forge user, which is not the owner here.
  • The checkout exists after repair — once allod/nexus#75 lands and the memory fork is marked host-provided, verify-vm --repair allod-dev clones the traces repo at its declared path, the next timer run commits and pushes, and verify-vm allod-dev stays green.
  • The gap is backfilled — the sessions distilled by hand before the machine was reprovisioned on 2026-10-01 (handed to the operator as a tarball in the traces layout, traces/allod-dev/<harness>/...) are committed to the repo so the record starts at the machine's first session rather than at the fix.

Evidence

Every hourly run since provisioning has exited 0 without capturing anything; the unit treats a missing checkout as the first-boot case by design and says so once per run:

Oct 01 19:00:17 allod-dev memory-traces[1103881]: memory-traces: checkout is missing: /home/allod/work/traces-allod-dev
Oct 01 20:00:17 allod-dev memory-traces[1354499]: memory-traces: checkout is missing: /home/allod/work/traces-allod-dev

From the machine, git ls-remote on the traces repo's URL with the machine's forge key answers Forgejo: Cannot find repository, which is what the forge returns both for a repo that does not exist and for one the identity may not read. The guest bootstrap never reached this repo's clone in any case: it dies earlier at the memory fork under set -e (allod/nexus#73). Thirteen sessions (one Claude, eight Codex, four Pi) were distilled by hand on 2026-10-01 before the reprovision; three earlier Claude sessions were skipped by the distiller without a reason and survive only in the raw logs handed over alongside.

Scope

In scope, all deployment-side: the repo and its access grant on the forge, the registry entry's remote, the repair run, the backfill commit. Tracked elsewhere: the host-provided memory fork and the bootstrap change that stops the clone loop dying before this repo (allod/strategy#62, allod/nexus#75); rebuild-vm reporting a missing checkout after a switch (allod/nexus#74). Not in scope: changing the timer's silent exit on a missing checkout, which is the documented first-boot behavior; verify-vm is the witness for a checkout that stays missing.

The backfill material is saved on the hypervisor, in the operator's home directory, as two files copied off allod-dev before the 2026-10-01 reprovision:

File Contents SHA-256
~/handoff-allod-dev-2026-10-01.tar.gz redacted distilled traces in the traces-repo layout (traces/allod-dev/<harness>/<date>-<session>.md, 13 sessions) plus the allod/strategy#62 arc notes (plan, briefs, worker reports, reviews) e80e666aa4b3a0c44be5e9967f97dd6c8b3bcedab1dcd139ae7e509014c7651a
~/handoff-allod-dev-2026-10-01-raw.tar.gz unredacted raw Claude, Codex and Pi session stores and the worker transcripts; the only copy of three Claude sessions the distiller skipped dd4c21795532faff9d5e57e7a0ff02d04a486e4c9ccfacba57b173e00cd15194

The backfill commit comes from the first file's traces/ tree. The raw file is private material and stays on the hypervisor.
